Why it happens
Revenue and margin are lagging outcomes. The causes — creative fatigue, cost shifts, conversion drops — show up earlier in operational data. That data is usually in your stack: ad platform, Shopify, carrier, email tool. Nobody was watching the right place at the right time, or nobody connected the dot to "we should do X." So you see the answer only in hindsight.
What people usually do
After the fact, you go back. You find the trend. You say "we could have seen that." Next time you try to watch more. But "more" without structure — which signal, which action — doesn't scale. How other tools approach it

A practical framework
Step 1: For each big revenue risk, name the leading signal (e.g. CAC by creative, shipping cost by carrier, conversion by step). Step 2: Set baselines and track. Step 3: When a signal moves, document the cause and one action. Step 4: Automate 2–3 and the action so the "answer" reaches you when it's still actionable.
